Business Consulting: which advisory model actually fits your organisation?

Most firms know they need outside perspective. Fewer know which kind. This page walks you through the differences between engagement types, so you spend budget on the right structure from day one.

Before you compare: four signals that you need external advisory

Revenue has plateaued for two or more quarters

Your internal team has tried pricing changes, new channels and cost cuts, but the needle hasn't moved. A consulting engagement can isolate whether the bottleneck is strategic, operational or market-driven.

A merger, acquisition or restructure is on the table

Transactions carry legal, cultural and financial risks that your day-to-day leadership team was never hired to manage. Temporary advisory capacity fills that gap without permanent headcount.

You're entering a market you haven't operated in before

Regulatory frameworks, distribution norms and customer expectations vary enormously between sectors and geographies. Consultants who have already mapped that terrain save you months of trial and error.

Internal disagreement is stalling a critical decision

When the board or senior team is split, an independent analysis often breaks the deadlock. The value isn't the recommendation itself; it's the structured evidence behind it.

Side-by-side: three consulting engagement models

Each model suits a different stage, budget and internal capacity level. The table below compares them on the dimensions that matter most to mid-market firms.

Dimension Project-based Retainer advisory Embedded consulting
Typical duration 6 – 14 weeks Ongoing (quarterly review) 3 – 9 months
Best for Defined problem with clear scope Continuous strategic guidance Transformation or turnaround
Cost structure Fixed fee, milestone payments Monthly retainer Day-rate or blended fee
Client involvement Moderate: kickoff, checkpoints, handoff Light: scheduled calls and reviews High: consultant sits with your team
Deliverable format Report, model, implementation plan Memo, board pack, ad-hoc analysis Working outputs built in real time
Knowledge transfer Limited after handoff Gradual over relationship Deep, built into daily work
Risk if scope creeps Change-order friction Low: retainer absorbs shifts Moderate: day-rate can inflate
Ideal revenue band £2m – £20m £10m+ £5m – £50m

Diagnostic conversation

A 60-to-90-minute call where we map the problem space together. No questionnaire. We ask about revenue sources, team structure, recent decisions that worked and ones that didn't. By the end you'll have a written scope outline within 48 hours.

Data and document review

We request financials, org charts, customer data and any internal strategy papers. This usually takes a week. We sign an NDA before anything is shared.

Analysis and hypothesis framing

Our team builds a working model of your situation. We test two or three hypotheses against the data rather than jumping to a single recommendation. You see the draft logic before we finalise anything.

Recommendation and challenge session

We present findings to your leadership team in person or over video. The session is designed for pushback. If an assumption is wrong, we'd rather know now than after implementation starts.

Implementation support

Depending on the model, we either hand off a detailed plan (project-based), stay available for ongoing calls (retainer), or roll up our sleeves and work alongside your people (embedded). The choice is yours.

Why comparison matters more than reputation

Large consultancies sell certainty. They arrive with frameworks named after their founders and staff your project with recent graduates supervised remotely by a partner you met once. That model works for some problems, particularly regulatory compliance or post-merger integration at scale.

Boutique firms like ours work differently. The person in the diagnostic call is the person doing the analysis. There's no handoff to a junior team. That means capacity is limited, we take on roughly twelve active engagements at any time, but the depth of attention per client is significantly higher.

Neither model is universally better. The comparison table above exists because we genuinely believe some organisations are better served by a Big Four firm or a solo freelancer. If that's you, we'll say so in the diagnostic conversation. Sending a client to the wrong provider damages both parties.

What we do well: mid-market growth strategy, operational restructuring for firms between £2m and £50m revenue, and market-entry planning for UK businesses expanding into European or North American markets. If your challenge falls outside those areas, we maintain a referral network and will connect you to someone who fits.

Readiness questions

Clients often ask these before committing. Expand any question for a direct answer.

If you've spent more than a quarter debating the same strategic question internally without resolution, you're ready. The other strong signal is when your team has the skills to execute but lacks the bandwidth or objectivity to design the plan. Consulting isn't about replacing your people; it's about giving them a clearer brief to work from.
Project-based engagements start at £8,000 for a tightly scoped four-week diagnostic. Most full projects land between £15,000 and £45,000 depending on complexity, team size and deliverable depth. Retainer arrangements begin at £2,500 per month with a three-month minimum.
Yes, and it happens more often than you'd expect. A project engagement sometimes reveals that the real need is ongoing advisory. We re-scope and adjust billing at the next milestone rather than forcing you to finish a structure that no longer fits.
Roughly half our clients are based elsewhere in the UK, and about a fifth are in the Republic of Ireland or mainland Europe. Diagnostic calls and challenge sessions happen over video. For embedded engagements outside Northern Ireland, we arrange on-site blocks of two to three days per fortnight, with remote work in between.
Every project includes a challenge session specifically designed to surface disagreements before the final deliverable. If the final output still misses the mark, we revise at no extra cost within 14 days of delivery. We've used that clause three times in five years, and in each case the revision was minor.
